The Methodology
Knowledge sharing fails for two reasons. Most methods solve only one.
Your best people know more than they can say. Years of doing the work turn knowledge into instinct, and instinct does not announce itself. Even an expert with a clear head and good intentions cannot hand over what they no longer know they know.
And whatever they can put into words, they will only share if they trust what happens to them afterward.
This page shows you how the Brilliance Revolution™ solves both.
The two problems
The reason documentation projects stall halfway
Most companies reach a familiar point. Procedures get written. A library gets built. Onboarding speeds up and the routine work steadies.
Then the improvement stops. The same questions still route to the same two or three people. Nobody left anything out on purpose. Something else is going on.
There are two somethings, and they are different problems with different solutions.
What your experts cannot tell you
When someone has done a task thousands of times, the separate steps fuse into one fluent motion. Ask them to describe what they do and how they do it and they will give you their honest best.
They will still leave things out. Not because they are holding back, but because those steps no longer come to mind at all. Point one out and you get a puzzled look, or more often: “Oh, I forgot to mention that. I just do it automatically.”
Underneath that sits a second problem, and it is the harder one. Judgment. The call your expert makes when the situation does not match the procedure. That was never a step, so there is nothing for a recording to catch. A camera pointed at someone exercising judgment captures a pause, and with someone this experienced, the pause can be too brief to notice.
Writing things down can only capture what a person is able to put into words. Both of these layers sit below that line. That is why better documentation never reaches them.
Whether people feel safe to share
People protect what they know when they believe that sharing it makes them less needed. That belief, and the fear underneath it, is rarely spoken out loud. It shows up as being too busy, as thin documentation, as silence in meetings, as “I don’t know how to explain it, I just do it.”
No method for capturing knowledge solves this one. What changes it is a deliberate culture.
People need to see that sharing what they know earns them more opportunity rather than less. They need to feel genuinely valued. And they need to trust that their leaders have their interests in mind, not only the company’s. Where that is true, knowledge moves on its own. Where it is not, no system will move it for you.
Solve the first problem alone and you build systems nobody uses or contributes to.
The framework
Four components that work at the same time
The Brilliance Revolution™ has four components. They are put in place together rather than one after another, and they support each other like the gears of a well-built engine. An initial evaluation shows what you already have and what needs to be added.
- Evaluation. Know where you actually stand. Almost every founder underestimates how much runs through them, because the dependency is invisible from the inside. Your team has simply learned to route things your way without anyone making that visible. Evaluation replaces the guess with a picture: which decisions have exactly one possible owner, which knowledge would be unrecoverable, and where to start.
Get your Founder Freedom Score - Purpose. Eight to twelve words that work as a compass. Not a mission statement for the wall. A short line your team can repeat and use to make decisions when you are not in the room. If they cannot say it back to you in one sentence, it is not doing any work yet.
- BRILLIANT Culture™. The conditions that make sharing safe and worthwhile. Nine practical pillars that shape what people actually do. This is what turns a knowledge system from something people are told to use into something they contribute to.
See the nine pillars - Brilliance Systems™, built through Brilliance Mining™. What your team can actually use. Decision guides, checklists, training that works, flowcharts, and yes, procedures that are finally complete. Brilliance Mining is the three-step method that produces them: Brilliance Mapping™, Brilliance Extraction™, and Brilliance Replication™.

The roadmap
Ignite your Brilliance Revolution in four stages
Building Brilliance Mining and the culture that supports it runs in four stages, each made up of monthly cycles, much like sprints in software development. It is designed to be doable, because improving the company cannot be allowed to get in the way of running it.
We recommend starting with a quick win. Prove to your team that this is worth doing, then bring more people in.
- Ignite. Build trust and get the first real wins on the board. Clarify purpose. Put the first three culture pillars in place. Capture the two or three pieces of knowledge that would hurt most to lose.
- Leverage. Bring more of your team in. Add the next three pillars. Systems start getting built by people other than you.
- Thrive. Growth, wellness, and results become measurable and sustainable. The last three pillars go in.
- Perpetuate. Your own people carry it. Internal Brilliance Miners™ are trained and certified, so capturing knowledge stops being a project and becomes a way of working.
Most companies are self-sufficient within twelve months. The first real relief, work genuinely coming off your plate, usually arrives in two to four weeks.
Proven results
Real companies. Real knowledge moved.

“The Brilliance Mining™ System is unique. It taps into the organization’s innate wisdom and utilizes it in ways I have never seen before. It collects many years of experience and makes it usable and transferable. The possibilities from that are stunning!”

I spent the first part of my career leading federally funded R&D, working alongside other scientists and engineers who routinely did things nobody else could replicate, including themselves. That problem never left me. The Brilliance Revolution™ is what I built to solve it.

Is this you?
This work fits a specific kind of company
- You founded the company, or you have led it for a long time.
- Your business is expertise-driven. The work is complex and the decisions require judgment.
- You have a real team in place, and growth now depends on what that team can do without you.
- You have tried procedures, training, or an operating system, and the improvement went partway and then stopped.
- A few people, probably including you, hold knowledge that is critical to the organization and exists nowhere else in that combination.
- You want to scale, and a leadership transition or an exit is somewhere on the horizon, near or far.
You do not need all of these. If two or three describe your situation, this is worth a conversation.
Start by seeing where you actually stand.
Three minutes, twelve questions. You will get a score across four dimensions and, in most cases, at least one answer you did not expect. That answer is usually the best place to begin.
